The short answer
Look past logos and certifications. Ask who will actually do the work, how they handle requirements that change, how they test and document, what happens after go-live and to speak with a client who had a problem. The answers reveal more than any sales deck.
Choosing a Salesforce partner is a big decision. The wrong one costs more than their invoice: it costs months of rework and an org your team is afraid to touch. These ten questions help you see past the sales pitch.
About the people
1. Who will actually work on our project? Ask for names, roles and certifications of the people on your project, not the company's best people. Ask whether they'll stay on it until the end.
2. Have you solved this specific problem before? "We do integrations" is different from "we've integrated Salesforce with NetSuite three times." Ask for an example close to your situation.
3. Can we talk to the person responsible for architecture? On complex work, you want a senior person who understands trade-offs involved from the start.
About how they work
4. How do you handle requirements that change? They will change. A good partner has a clear, fair change process rather than surprise invoices or quiet scope creep.
5. How often will we see working software? Regular demos in a sandbox you can click through are the best protection against misunderstandings.
6. How do you test and deploy? Listen for unit tests, user acceptance testing, source control and a rehearsed deployment with a rollback plan.
7. What will we own at the end? You should get documented code and configuration, admin guides and full access to everything built. No black boxes.
About after go-live
8. What happens in the first month after launch? Hypercare from the same team that built it is a strong sign.
9. How do you support us long term? Retainers, managed services or a dedicated team? Make sure the option fits how your org will grow.
The question that tells you most
10. Can we speak to a client whose project hit a problem? Every partner has had projects go sideways. The ones worth hiring will introduce you to a client who can explain how the problem was handled.
A note on size
Large partners bring scale. Boutique partners bring senior attention and direct access to decision-makers. For custom development, AppExchange apps and integrations, the people matter more than the headcount.
